What HRV measures
Heart rate variability is the small variation in time between consecutive heartbeats. Higher variability generally indicates a nervous system with more capacity in reserve, and lower variability tends to track with accumulated stress, poor sleep, illness, or heavy training load.
It is not a mood score and it is not a productivity score. It is closer to a battery gauge for the body's regulatory systems, and those systems underpin far more of daily cognitive work than most people assume.
The link to attention and judgement
Sustained focus, working memory and considered judgement all draw on the same regulatory capacity that HRV reflects. On days when that capacity is low, people are measurably slower to disengage from irrelevant information, more prone to snap decisions, and quicker to feel a task as effortful even when the task itself has not changed.
This is why the same meeting can feel manageable on one day and draining on another. The work has not changed. The person's underlying capacity has.
Why baselines beat benchmarks
Population averages for HRV are close to meaningless for an individual, because natural HRV varies enormously between people depending on age, fitness and physiology. A useful reading always compares someone against their own recent pattern, not against a generic target number.
This is also why a single bad night rarely warrants a big response. It is the trend, a run of nights below someone's own normal, that is worth paying attention to.
Turning the number into a decision
The value of HRV data is not in the number itself, it is in what it changes about how someone plans their day. A low-recovery morning is a reasonable cue to move a decision that can wait, protect focus time rather than filling it with meetings, or shorten a training session.
This only works if the suggestion arrives before the day is planned, not as a retrospective report at the end of the week.
Limits worth knowing
- HRV is sensitive to alcohol, illness, travel and heavy exercise, so isolated dips are common and not always meaningful.
- Different wearables calculate HRV differently, so comparing devices is not useful; comparing a single device against itself over time is.
- HRV describes physiological readiness, not skill or motivation, and should never be read as a verdict on someone's work.
