How to prevent employee burnout, without another survey.
Start with the conditions, not the person
Burnout is a response to prolonged workplace stress. The World Health Organisation classifies it as an occupational phenomenon, which is a careful way of saying it is produced by the job rather than by the person doing it. That matters because it determines where an intervention has to land. Resilience training aimed at individuals in a badly designed system produces very little.
The research consistently points to a small set of conditions: sustained workload beyond what recovery can absorb, low control over how work gets done, insufficient reward or recognition relative to effort, unfair or unpredictable treatment, and a mismatch between the person's values and the work. Most organisations can influence the first three directly, and quickly.
The signals that appear first
By the time someone says they are burnt out, the useful window has usually closed. The changes that precede it are behavioural and physiological, and they are gradual.
What tends to move first is the shape of the working day. Meeting density climbs. Uninterrupted blocks disappear. Working hours drift later or earlier, and the boundary between work and the rest of life softens. Recovery follows: sleep gets shorter and more fragmented, and heart rate variability trends down against the person's own normal.
None of these is diagnostic on its own. Everyone has a heavy fortnight. What matters is a sustained deviation from that individual's own baseline, held for weeks rather than days.
- Meeting hours rising while uninterrupted focus time falls.
- Working hours extending at either end of the day, including weekends.
- Sleep duration falling and variability rising.
- Recovery markers trending below the person's own normal range.
- Response patterns shifting later into the evening.
Six things that actually change the outcome
None of these is novel. The difficulty is doing them consistently, and early enough to matter.
- Cap sustained load rather than peak load. A hard fortnight is survivable. A hard quarter is not. Track how long a team has been above its normal, not just how busy this week is.
- Protect recovery as a scheduled item. Unclaimed leave, weekend work and back-to-back weeks are measurable. Treat them as operational risks with owners, not as personal choices.
- Return control over the working day. Autonomy over when and how work happens is one of the strongest protective factors in the literature and is often cheaper to grant than headcount.
- Reduce meeting density before adding wellbeing benefits. Fragmented time is a direct cause of overwork, because the actual work moves to the evening.
- Make the manager conversation routine. The intervention that works is usually a specific adjustment agreed between a person and their manager, not a programme.
- Shorten the detection gap. If the signal reaches someone eight weeks after it appeared, no amount of good intent recovers the position.
Why surveys are the wrong instrument
Engagement surveys are useful for measuring sentiment across a large population once or twice a year. They are a poor early-warning system. They are slow, they are self-reported by people who are already stretched, and they are subject to the obvious reporting bias: the person who most needs to flag a problem is often the least likely to.
Pulse surveys shorten the interval but not the bias, and they add a small ongoing cost in attention. They are worth keeping. They are not sufficient on their own.
What continuous signals add
The alternative is to read signals that are already produced by the working day, with consent. Calendars show density and fragmentation. Team tools show, at metadata level, when someone's rhythm has shifted. Wearables show whether recovery is keeping pace.
Read against a personal baseline rather than a population average, this gives a continuous view of capacity that does not depend on anyone filling in a form. It is not a diagnosis and should never be presented as one. It is an earlier prompt for a conversation that would otherwise happen too late.
The privacy design has to be deliberate. In Sloane, message content is never read, biometric detail stays with the individual, and leaders see only anonymised group patterns. Without that separation the tool becomes surveillance, and a surveilled team behaves differently from an observed one.
A practical sequence for the next quarter
If you are starting from nothing, this order tends to work.
- Establish what normal looks like for each team, using load and hours data you already hold.
- Agree the two or three thresholds that will trigger a conversation, and who owns that conversation.
- Fix the structural problems the data surfaces first, usually meeting density and unclaimed leave.
- Offer individuals a private view of their own capacity, on an opt-in basis.
- Review after a quarter on whether the adjustments changed anything measurable, and drop the ones that did not.
